"YOU HAVE 18 MONTHS TO FIX IT."
A major Hollywood media company built a large facility to handle media transformation, but a major consulting firm's PMO process failed, badly affecting revenue and customer relations. We were brought in to assess issues, dismantle the consultant's solution, and build a better one without significant downtime. The top leadership was replaced, and our goal was to achieve profitability within 18 months. Our turnaround plan was simple:

Assess & Improve: From Day One, we interviewed staff and identified key issues, eliminating unnecessary steps and improving the "PO to Fulfillment" metric within the first month.

Relationship Repairs: We listened to valid complaints and committed to improvements and deadlines. Based on our new team’s reputation, we regained orders and revenue while we quickly tackled the problems.

Digital Transformation: As the industry shifted from physical media to digital files, we increased our digital operations despite manual processes which capped our capacity.

Scale Rapidly: To meet ever-increasing digital demand, we expanded our digital capacity – installing servers and software, automating workflows, and retraining tape room staff for digital roles.
With our experienced leadership and a dedicated core team, the division achieved profitability in 9 months (half the 18 allotted) and increased digital capacity from 300 to 30,000 files per month, completing the turnaround. As a result, we were promoted to Senior Vice President, Operations.
